The Emotional Fitness Model

Four domains of emotional fitness that decide how a leader shows up under pressure — and the capacities they build for trust, change and performance.

The premise

Fitness, not personality

Emotional intelligence is often treated as a fixed trait. We treat it as fitness — something you can train and strengthen. The model maps how well you read and manage yourself, and how well you read and work with others.

Together these four domains build the capacities that carry a leader through the Relational Maturation journey and the Life Cycle of Change.

The four domains

How well do you read, and manage, self and others?

Self-AwarenessHow well we understand our own state of mind
Self-ManagementHow well we regulate and control our emotions and impulses
Social AwarenessHow well we empathise with and understand others
Social ManagementHow well we influence and work with others
What they build

Four capacities of emotional fitness

The domains combine into four capacities that determine whether a team can stay in high-energy performance.

Self-Awareness + Social Awareness Readiness

Stepping into conversations early — noticing the early signals, in yourself and others, before frustration builds, assumptions take root or distance grows.

When readiness drops, we avoid.

Self-Management Regulation

Managing defensiveness under pressure, so challenge is seen as information, not a threat. Regulation interrupts the reactive pattern.

When regulation drops, we defend.

Self-Awareness + Self-Management Grounding

Staying centred when pressure rises — not retreating into detail, not panicking, not over-controlling. Grounding keeps teams stable: emotionally, relationally and operationally.

When grounding drops, we panic or control.

Social Awareness + Social Management Relational Capacity

Staying connected and constructive even when things are difficult — addressing issues directly, not through triangulation, and not avoiding discomfort.

When relational capacity drops, we disconnect.

Part of a system: these capacities carry a team through the Relational Maturation Model, and the model underpins our RRE Process. Explained in full in Chapter 3 of Firing On All Cylinders.
